Excuse me, but I cannot get the "System" folder to appear in the newfiles folder after running step2_create. I have modified the images in the templates folder with new .tga files and cut/paste them into the "newfiles" folder. But when I run step2, all I get are the "info" and "menu" folders. What am I doing wrong?
Thanks in advanced.

Do not edit ANY of the portraits in the templates folder. Save and/or store ALL the new portraits in the newfiles folder.

Thanks! I started over and only put the new portraits into the "newfiles" folder. But I ran step2 again, and I still only get the info and menu folders. Is there anything else I need to do?

First, you need to make sure that all of your portraits have an indexed palette, but I'm sure you know that already.
However, it's possible that your portraits have too many colors.
For the big portraits, it's recommended that the maximum number of colors for those portraits is 72 or less. The size of all big portraits must be 128x160 pixels or else you'll get errors.
For the small portraits, the maximum number of colors should be 32 or less. Small portraits have a size of 48x56 pixels.
Just remember to color the background with magenta (#ff00ff) so that the portrait background appears transparent in the game. Additionally, make sure to enable transparency when indexing the portraits.
Although most indexing should be done in Photoshop, this can be done with The GIMP, since I've been able to get step 2 to work perfectly whenever I create my portraits in that program.

I reduced the colors and it's working now. Thanks a lot!
